You will find benchmark numbers for this. We are not going to quote one, because a single average across your whole inbox is the least useful number you can track. Three different queues are hiding inside it, and they want different things.

Pre-purchase questions are the ones where minutes genuinely matter. Someone with a full basket asking whether the boot runs small is not going to wait until tomorrow, they are going to go somewhere else. This queue is not really support, it is revenue, and it should be measured against the time a shopper is willing to sit with an unanswered question, which is short.

Where-is-my-order can wait hours without any harm, on one condition: the answer has to be specific when it arrives. A fast reply that says it is on its way costs you a second email and buys nothing. A slower reply naming the carrier, the current tracking state and a date usually ends the thread.

Complaints and refunds are a third shape again. Here the urgent part is the acknowledgment, not the resolution. Telling someone within the hour that you have seen their message and are checking is worth more than a perfect answer a day later, because what they are actually asking is whether they have been ignored.

So the target is not one number. It is three, and the one worth arguing about is your worst window rather than your average. Every store has a gap: evenings, weekends, the hours between the last shift ending and the first one starting. That gap does not show up in a monthly average and it is where most of the bad reviews come from.

Measure your own inbox by those three buckets before you set a target. Then look at what your slowest window costs, which is usually the honest reason a store starts automating at all.
